This workshop shifts the conversation from org charts to growth ownership—helping leaders view the company as a system of roles that drive growth, rather than a hierarchy of reporting relationships.

Preparation for Growth Roles is intentionally simple. Leaders are asked ahead of time to reflect on who currently owns key growth responsibilities across the business.
As part of prep, review any responses or notes to identify early gaps, overlaps, or misalignment in ownership. These insights are used to guide the conversation—not to resolve issues in advance—so the team can see the growth framework clearly together in the session.

Purpose: In this session, we’ll clarify how growth responsibility shows up across your organization today - who starts new relationships, who deepens existing ones, who drives demand, and who sets direction. We’ll view your current team through the four MiM™ Growth Roles to surface where ownership is clear, shared, or missing. You’ll receive a short prep email beforehand with a few questions to answer.

3. Review Answers
If you receive answers back from the client via email, use them to start filling in your whiteboard.

Use the presentation deck as your guide. The notes inside contain the full flow, pacing, transitions, and phrasing. Your job is to stay present, keep the energy steady, and anchor everything in relationships.
Once you complete the teaching portion, exit Presenter Mode and switch to the client's Working Whiteboard to start the Gather portion.
Gather
Time: ~45–50 minutes

The Gather portion of the Growth Roles workshop is where the session shifts from teaching into diagnostic conversation.
Even when growth responsibility appears clear, it is critical to hear how the leadership team answers these questions themselves. The value of Gather is not the answers — it is the differences in perspective, assumptions, and mental models that surface when leaders explain why they answered the way they did.
Use the Growth Roles whiteboard to guide the discussion, but listen for more than names in boxes. Pay attention to where responsibility feels clear, where it sounds shared, and where ownership is assumed rather than explicitly defined.
This is not a survey exercise. The role of the MiM™ Coach is to help the team think differently about growth by asking questions that reveal how responsibility actually lands today — not how the org chart suggests it should.
Alignment during Gather does not always mean agreement. In many cases, alignment comes from recognizing that a role is overloaded, blended across multiple seats, or missing entirely. Making those realities visible is the work.
The goal of Gather is not to solve every gap in the room, but to create shared understanding of how growth responsibility functions today when viewed through the MiM™ Growth Roles framework.
By the end of Gather, the leadership team should be aligned on how growth work is currently owned — including ownership that is unclear, shared, or missing — and have surfaced enough information to support meaningful recommendations for the company’s next phase of growth.

Synthesize
Synthesize is the coach-led distillation of what emerged during the Growth Roles session.
Rather than producing new decisions, Synthesize organizes the conversation into a clear, directional summary of:
- What the leadership team is aligned on
- What has been surfaced but requires further definition
- What ownership or roles are missing entirely
- Where deeper work may be required in a future session
This synthesis reflects the leadership team’s shared understanding and acknowledged gaps at the end of the workshop—not final answers or resolved structures.
For example, Synthesize may surface conclusions such as:
- Agreement that a growth role should exist as a distinct function
- Recognition that ownership for that role is currently missing or unclear
- Acknowledgment that additional work is required to define accountability, responsibilities, or supporting systems
The output of Synthesize is a concise, coach-authored summary grounded in the group’s discussion and interpreted through the MiM™ Growth Roles framework. This summary creates clarity, establishes direction, and informs future recommendations—without attempting to solve gaps or assign ownership in the moment.
The purpose of Synthesize is to capture truth and create shared clarity, not to force resolution.
Share
After the Growth Roles workshop, update the Growth Roles Playbook page with anything that was solidified and agreed upon by the leadership team. This page represents a current-state snapshot of how growth responsibility exists today and is the primary artifact produced by the session.

If the page cannot be fully completed due to missing information or lack of alignment, do not force completion. Instead, clearly note what is missing and shape recommendations to help the leadership team address those gaps during their First 180™ through the Growth Roles program.
It is critical that leaders are aligned on these foundational elements—how growth is owned and how the business grows—before additional tactical execution is layered on.
Once the page is updated, share it with the leadership team using the provided email template. This reinforces the Playbook as the system of record and ensures the output of the session is visible, documented, and accessible moving forward.
